Find and hire a senior
An interim CTO Chief Technology Officer for organisations navigating a transition. Full-seat ownership of the technology function for a defined window: technology strategy and architecture, engineering team leadership, platform and infrastructure, and the build that ships.
An interim CTO Chief Technology Officer for organisations navigating a transition
When a CTO or engineering lead leaves or a build cannot stall, our operators step into the seat immediately. Senior technology leaders who own the architecture, the roadmap, and the team on day one, with no ramp.
Operators who set the technology strategy and the architecture, then lead the engineers who ship it. You get the decision-maker and the hands-on owner in a single hire, not a strategist who hands off to someone else.
Interim CTOs document the architecture, the platform decisions, the security posture, and the team structure, then hand a working technology function to the incoming leader rather than a stalled project and tribal knowledge.
An interim CTO (Chief Technology Officer) is a senior technology leader engaged full-time for a defined window, usually 3 to 9 months. They own the whole technology function. That spans technology strategy and architecture, engineering team leadership, and the platform and infrastructure decisions. It also covers security and data, and the delivery that turns technology into a business advantage.
The foundational decisions: the architecture, the build-versus-buy calls, the platform and infrastructure choices, and a technology roadmap sequenced to the business, not to whatever is trending.
The people side: leading in-house engineers, contractors, and vendor partners, setting the delivery process and the engineering standard, and making the hiring and structure calls that let the team ship reliably.
The systems that keep the business running: scalable infrastructure, a sane data architecture, a defensible security posture, and the integrations that connect technology to the rest of the company.
The translation layer: turning the technology agenda into outcomes the leadership team cares about, so engineering investment maps to growth, margin, and resilience rather than cost alone.
Tell us what opened the gap: a departing CTO or engineering lead, a build that cannot pause, a platform decision that cannot wait, or a transition that needs senior technology coverage. We will route to the operator who can step in and run it.
Companies hire an interim CTO (Chief Technology Officer) when they need senior technology leadership in seat for a defined window: a departure, a leave, a reorganisation, an acquisition, or a build that cannot wait for a permanent hire. The operator runs the technology function full-time and hands it off cleanly.
Interim is a full-seat engagement for a defined window, usually 3 to 9 months, with the operator stepping in as the in-seat technology leader, most often while a company hires. Fractional is ongoing and part-time, 1 to 3 days per week, for senior technology judgment without a full-time hire. A permanent CTO makes sense once the seat is steady-state full-time.
An interim CTO moves fast: a rapid read of the architecture, the codebase and platform health, the team, the security posture, and the roadmap, then a stabilization plan for the window. The build keeps moving immediately, with the permanent-hire handoff scoped from the start.

| Strategy plus the build. | Owns architecture through delivery | Often scoped to a project spec | Yes, once ramped |
| Platform-agnostic. | Picks the stack that fits the business | Builds on the stack they sell |

Our roster includes operators who have held CTO and senior engineering-leadership roles, architected high-traffic platforms, and led teams across Shopify, Magento, Salesforce Commerce, Sitecore, cloud, and headless stacks. They are senior the day they start.
No. Our operators are platform-agnostic and have shipped across most major commerce, CMS, and cloud stacks. They pick the architecture that fits the business and the budget, rather than the one they happen to sell, and leave it documented for an in-house team.
A clean handoff. The interim CTO documents the architecture, the platform and security decisions, and the team structure, and hands a working technology function to the permanent hire, rather than leaving a stalled project and tribal knowledge.

Smith Optics

Smith Optics had outgrown its eCommerce infrastructure. The legacy platform was expensive to maintain, hard to operate, and too rigid to extend. Every enhancement required disproportionate effort. Smith needed a new architecture — one that cut overhead, sharpened the customer experience, and let their team move without technical debt slowing them down.
Chameleon Collective embedded with Smith Optics to lead a three-phase Shopify migration. We started by defining what had to change: gathering business requirements, interviewing stakeholders, assessing the legacy site, and mapping customer pain points against long-term business goals. Next, we managed the USA and Canada Shopify launch. This included complex integrations through Mulesoft into Smith’s North American ERP, Pick, plus AfterShip, Smith’s custom google mobile app, and Algolia-powered on-site search. We then led the EMEA launch, connecting Shopify to the parent entity’s SAP backend through Mulesoft, adding five languages, and supporting two additional currencies. The goal was not just launch. It was producing a platform the Smith could own.
Smith Optics moved to a more agile, efficient commerce model. The new Shopify ecosystem reduced overhead, simplified data flow, and helped the team operate with less staff while focusing more on customers and growth. With stronger tools, cleaner integrations, and better marketing automation, Smith gained a commerce foundation built to last.
“A Chameleon operator re-architected the eCommerce platform a brand had outgrown, replacing a rigid, expensive-to-maintain system with one built to extend. It is CTO work at its core: making the hard architecture call, then leading the build that pays it off.”
