About Exemplis

Exemplis LLC is a furniture manufacturer founded in 1996 that focuses on customer needs through innovative, build-to-order seating and furniture solutions. They aim to provide their clients with tailored products that meet their specifications while ensuring fast delivery times, often within two days.

The Challenge

When Exemplis lost its VP of eCommerce, the company faced an immediate leadership gap in its growing direct-to-consumer business. The priority was stabilizing operations and maintaining momentum across a remote team managing multiple brands. The problem ran deeper than leadership. The ecommerce organization still relied on slow B2B processes that limited speed and agility. Exemplis needed experienced leadership to steady the team while modernizing how the D2C business operated.

Our Approach

Chameleon Collective embedded experienced leadership within the organization, working as part of the team, not outside advisors. The first priority was stabilizing performance across a multi-brand D2C portfolio and leading a remote team of 12 across five brands. Once stable, the focus shifted to rebuilding the operating model. The existing structure slowed decisions and limited the team’s ability to act on customer data. Chameleon Collective redesigned the model for speed, experimentation, and accountability, essentials for modern ecommerce. New operating procedures were introduced for campaign planning, promotions, marketing execution, and cross-functional collaboration. Roles and decision rights were clarified, reducing friction across teams. Structured testing frameworks and regular performance reviews increased iteration speed and enabled stronger data-driven decisions. In parallel, Chameleon Collective worked with executive leadership to define the role and capabilities required for a long-term VP of eCommerce.

The Impact

The result was a faster, more accountable D2C organization. Media spend shifted to higher-performing channels, improving efficiency and scalability. Testing increased, time-to-market dropped, and decision-making accelerated. Most importantly, the team gained a clear operating structure built for modern ecommerce—and a blueprint for its next ecommerce leader.
